4D: Design - The Gap Before the First Device Is Installed
Most delivery failures do not happen during deployment. They happen months earlier, in a room where no device has been installed yet. The project goes sideways on site, everyone blames the install, and the real failure was baked in at design.
For AV and UC professionals, this is the first and most consequential dimension of the 4D Delivery Framework, and the one that decides how much the other three dimensions can actually recover. Let me explain.
What Design actually measures
Design measures four things: solution design quality, user journey mapping, documentation rigour, and architecture alignment with how the client's teams actually work. A design brief that opens with a room type and a device list has skipped the only step that makes it a design rather than a specification. A brief that opens with how a specific group of people meets, decides and collaborates, and derives the room from that, is design-grade before a single device has been specified.
Why weak design cannot be repaired downstream
A weak Design decision is not fixed by strong Deploy, Deliver or Differentiate work later. If the room was designed around the wrong workflow, deploying it flawlessly only produces a flawless version of the wrong thing. This is why Design sits first in the 4D Delivery Framework: every downstream dimension inherits whatever the design decision got right or wrong, and no amount of engineering excellence at install changes what the room was built to do.
What this means for your practice
Open your last three proposals and check page one specifically. Does it describe how the client's teams actually work, or does it describe room types and device counts before any workflow has been discussed? Did you observe or interview the people who will use the space, or did the brief come entirely from facilities and IT, who often are not the ones who will occupy the room? And can you state, in one sentence and without referencing a single piece of hardware, the specific decision or collaboration pattern this room is built to support? If you cannot answer the third question cleanly, the room has been specified, not designed, and the failure that surfaces on site in six months will get blamed on the install team for a decision that was already made before they arrived.
Design is the dimension a global platform's standard playbook cannot easily replicate, because it depends on local knowledge of how a specific client's people actually work. It is also the dimension where the most expensive mistakes are the cheapest to fix, if you catch them here.
